The greatest danger to a successful organization is rarely its competitors. The greatest danger is that it begins to believe that the system that once created success will also create tomorrow’s. It’s a tempting thought. When something works, we want to understand it, document it, and repeat it. We build processes, structures, routines, and governance models that make the organization more efficient. That’s exactly how success grows. But at the same time, something almost invisible is happening. The better the system gets at repeating what already works, the worse it often becomes at discovering what doesn’t yet exist.
This is one of the great paradoxes of innovation. Success always builds systems, but all systems age. This applies to technical systems, business systems, social systems, and ecological systems. The difference is that some systems can be replaced while others must be renewed. A company can go bankrupt and be replaced by another. A product can disappear from the market. But we cannot treat our ecosystems, our democratic institutions, or our social networks in the same way. There, development is not about tearing down and starting over, but about gradually transforming something that is too valuable to lose.
That is precisely why the view of innovation is changing. For a long time, market forces have been the dominant explanation for why companies grow or disappear. But the world has become more complex than that. Climate issues, geopolitics, digitalization, skills supply, circular material flows and social sustainability today affect the competitiveness of companies at least as much as price and quality. Companies no longer operate solely in one market. They operate in an interwoven system of people, nature, technology, legislation and culture. An organization that does not understand its context therefore risks optimizing its own operations at the same time as the entire system around it changes.
Creativity often disappears when systems become successful
Almost every successful organization has a story of courage, curiosity and experimentation. Someone saw a problem that others accepted. Someone questioned established truths. Someone combined knowledge from different areas and created something new. Creativity was the engine that allowed the organization to grow.
But as businesses grow, the driving forces often change. What used to be rewarded for initiative is now rewarded for predictability. What used to be experiments becomes processes. What used to be curiosity becomes follow-up. Slowly but surely, the focus shifts from discovering the future to defending the past.
This is not a consequence of poor leadership, but of how complex systems work. All living systems try to create stability. The problem arises when stability becomes more important than adaptability. Then the organization starts optimizing what already exists instead of developing what is needed next.
Innovating a system is significantly more difficult than creating a new one
It is often said that startups are more innovative than large organizations. One important explanation is that they do not need to change an existing system. They can start with a blank sheet of paper.
The real challenge therefore lies not in creating something new but in changing something that already works. The more successful a system is, the more people depend on it to continue functioning. Employees have built their skills around it. Suppliers have adapted. Customers recognize themselves. Owners want to protect investments. Society has sometimes built entire regions around the business.
This means that true renewal requires significantly more creativity than innovation. It is not just about creating a new solution. It is about creating a path from the old to the new without destroying the values that are still important.
Here, creativity becomes something completely different from having a good idea. It becomes an ability to build bridges between different realities.
Destruction is easy. Transformation requires imagination
When organizations come under pressure, the most common reaction is to downsize. Departments are closed. Budgets are cut. Competence disappears. Projects are terminated. In the short term, such decisions may be necessary. But they are rarely creative.
Destruction often requires less imagination than change.
It is much easier to demolish an old industrial building than to give it a new life as an innovation environment, training center or meeting place. At the same time, many Swedish industrial regions show that this type of transformation often creates significantly greater long-term value than new construction. Old factories have become testbeds for advanced manufacturing, science parks and business clusters where history is not erased but becomes part of the future.
The same principle applies in organizations. It is not about preserving everything. It is about understanding what still creates value and what needs to be developed.
The truly creative question is therefore not what to remove. It is what we should reshape.
System innovation is about nurturing what cannot be replaced
Within system innovation, this becomes even clearer. A forest ecosystem cannot be restarted with the push of a button. Trust between people cannot be rebuilt overnight. A regional innovation system where universities, companies, the public sector and civil society have learned to cooperate can take decades to develop but only a few years to dismantle.
This means that innovation should not always be about disruption in the sense of replacing old systems. In many cases, the greatest innovation is instead to create the conditions for the systems themselves to develop.
This applies, for example, to the transition towards a more circular society. We cannot throw away our entire industrial infrastructure and start from scratch, but we still need to change material flows, business models, consumption patterns and technical solutions while society continues to function.
Innovation then becomes less a question of inventions and more a question of coordination.
Inspiration is not enough. We need bridging
Many organizations are good at inspiring. They invite speakers, organize innovation days and talk about the importance of new thinking. Inspiration is important because it opens people’s imagination. But inspiration does not change systems. What changes systems is bridging.
How do we move from today’s way of working to tomorrow’s without people losing direction and trust? How do we connect old skills with new needs? How do we create stories that make the change understandable?
This is where many change projects fail. The vision may be excellent, but the bridge between the present and the future is never built. That bridge is built with creativity. Not through spectacular ideas but through the ability to create meaning, context and shared stories.
Succession ability is the most important innovation skill of the future
In nature, development rarely occurs through total destruction. A mature ecosystem changes gradually. New species establish themselves while others decline. Nutrient flows change. Balances are adjusted. Life arises from previous life. Change is continuous rather than dramatic. Perhaps this is the most important lesson for the organizations of the future.
Innovation is not primarily about creating the next big idea. It is about developing succession skills.
Succession skills mean being able to create the next generation of solutions before the current one stops working. To allow new knowledge to emerge without losing the experience that already exists. To develop the organization without breaking it down to the point that people lose trust, identity and direction. This requires significantly more creativity than just starting something new.
The most important task of leadership is to protect the opportunities of the future
In an increasingly interconnected society, leadership is becoming less a question of control and more a question of creating the conditions for continuous renewal. The leader needs to understand that the organization is not an isolated machine but part of larger systems that also include nature, society, technology and culture.
This means that innovation can no longer be reduced to research and development or to a department responsible for new products. Instead, innovation skills are about the organization’s ability to learn, collaborate and adapt without losing its purpose.
The organization that succeeds in this will likely not be the one that changes the world by tearing down the most systems. It will be the one that best understands which systems need to be protected, which need to be developed, and which should actually be left behind.
The future belongs to those who can reshape rather than replace
For a long time, innovation has often been described as a force that replaces the old with the new. That image is sometimes accurate, but increasingly inadequate. The greatest challenges of our time are not about creating yet another company or product. They are about changing energy systems, food systems, transportation systems, education systems, and social systems without collapsing in the process.
This requires a different kind of creativity.
A creativity that sees not only opportunities but also relationships.
A creativity that wants to create not only new but also understands the value of what already exists.
A creativity that recognizes that the highest form of innovation may not be inventing the next system, but helping existing systems evolve so that people, organizations, and nature can continue to evolve together.
